You can hear the exact moment a new hire becomes part of your team. It’s not in the results they achieve. It shows up in a single word.

For a while, they speak in “you.” Where do you keep these files? How do you handle this?

Then one day, something shifts. It’s subtle, and if you’re not looking for it, you’ll never notice it.

It’s the moment when “you” becomes “we.”

What are we trying to achieve? What have we done in the past?

That change sounds small. But it isn’t.

They’ve stopped seeing themselves as outsiders learning your system and have started seeing themselves as part of it.

Accelerate the shift

If you want that shift to happen faster, pay attention to how people experience their first few weeks. Do everything you can to integrate them into the team and the culture.

Pull them into real conversations, not just training sessions. Let them see how decisions get made, not just what decisions were made.

Assign work that matters. Not busywork designed to ease them in. People bond with a team when they feel needed, not when they feel managed.

Connect them to people, not tasks. Relationships do more to create belonging than any process ever will.

Use “we” when you speak to them, not as a tactic, but as a way of showing them that they are one of you.

And when they speak, listen for the shift. When “you” becomes “we,” they stop working for your team and become part of it.
